Buy an off-the-shelf CRM if your sales process is fairly standard and you need to start now. Build a custom CRM when your workflow has steps no tool supports, when per-user pricing becomes painful, or when automation tied to your operations is the main value. Start ready-made, and move to custom when you can name what the tool cannot do.
Comparison
| Off-the-shelf | Custom | |
|---|---|---|
| Time to start | Days | Weeks to months |
| Fit to your process | You adapt to the tool | Built around your process |
| Automation | Within the tool's features | Anything you can describe |
| Running cost | Subscription, often per user | Hosting and maintenance after the build |
| Ownership | Vendor controls roadmap and pricing | You own the code and data |
| Risk | Vendor changes or limits | Build quality and maintenance rest with you |
A scoring framework
Give each statement 0 (no) to 2 (strongly yes). Add up.
- Our sales process has steps that ready-made CRMs do not handle.
- We repeat manual work between the enquiry and the payment.
- Per-user pricing will become expensive as we grow.
- We need automation that depends on our own data, such as partner emails or document parsing.
- We want to own our data and code.
- We have the budget and patience for a build.
- Our team has outgrown spreadsheets and basic tools.
| Score | Suggestion |
|---|---|
| 0 to 4 | Buy a ready-made CRM |
| 5 to 9 | Buy, but plan automation around it, or start a small custom build |
| 10 to 14 | Strong case for custom |
What custom CRM looks like in practice
For Trripah, a travel business, we built a CRM that sends branded quote-request emails to the right destination partners in one click, logs the replies against each trip, parses supplier quotes from email, PDF or DOCX with AI, shares a client-ready itinerary and tracks Razorpay payments. Those are steps most general CRMs do not offer out of the box. See the project.
The hybrid option
You do not have to choose forever. Many businesses keep a ready-made CRM and automate the gaps around it, or build a small custom tool for the one process that matters most.
Before you decide
- Write down your process from enquiry to payment.
- List the three most painful manual steps.
- Ask a ready-made vendor whether they handle those steps natively.
- Get a written scope and estimate for the custom option.
